Polyvagal Theory in a Nutshell

Change is not purely a cognitive process. It also requires a nervous system that can flexibly switch between arousal, rest, and connection. The polyvagal theory helps us understand these dynamics—and consciously work with them.

Why good intentions often aren't enough - and what your nervous system has to do with it

No matter how self-aware you are, how motivated, or how much you tell yourself, “I actually know what to do…”

If your nervous system is on high alert, your ability to act or react consciously is limited. Because beyond conscious decisions, it’s not your mind that decides how you react—it’s your nervous system.

Whether we can think clearly, stay connected, set boundaries, or respond flexibly to challenges depends less on our willpower than on whether our nervous system perceives safety or danger.
The Polyvagal Theory provides a clear explanatory model for this—and demonstrates very clearly in a coaching context: Change is not a purely cognitive process, but one rooted in the body.

In short: What is the polyvagal theory?

The Polyvagal Theory describes how the autonomic nervous system, operating below the level of our conscious awareness, assesses whether a situation is safe, challenging, or potentially threatening—and subsequently organizes different regulatory states. This organization does not occur based on moral considerations or rational thought—it occurs in a biologically meaningful way—based on existing experiences.

The Polyvagal Theory is not a definitive neurobiological law, but rather a model that helps us understand autonomic response patterns in a nuanced way and apply them in coaching based on real-world experience.

It distinguishes three fundamental states. All three are necessary. And all three can become problematic if the nervous system gets stuck in one state for an extended period and loses the ability to switch between states.

The three states of the nervous system – a brief and practical overview

1. Connected & regulated (ventral vagal state)

This is the state in which we feel calm and secure—with ourselves and in connection with others. In this state, the nervous system is anchored in the ventral system: activation and withdrawal are possible without losing orientation, connection, or self-contact.

The ventral-vagal state is a specific regulatory state. It does not mean “relaxed” in the sense of passive; rather, it describes a functional quality of experience: inner orientation, connection, and self-contact remain available—even as the system moves.

Quality: Security, presence, social openness

Healthy forms of expression:
  • Connection and Resonance
  • Ability to reflect and learn
  • Clarity, compassion (including for yourself)
  • Creativity and constructive engagement
Unhealthy manifestation (when it becomes a means of avoidance):
  • Conflicts are swept under the rug to maintain harmony
  • Conformity replaces clear stances
  • Closeness is maintained even though boundaries are necessary

While social interaction is maintained here, it serves to avoid conflict rather than foster genuine connection.


2. Activates & mobilizes (sympathetic state – fight or flight)

This state often has a bad reputation. Unfairly so. This positive state mobilizes energy for action, assertiveness, and self-protection. It is not problematic in and of itself—without it, there would be no initiative, no productivity, and no ability to set boundaries. It is not automatically stress—it is energy in motion.

Qualities: Energy, focus, readiness to act

Healthy forms of expression:
  • Dedicated effort and purposeful action
  • Courage and clarity
  • Lively energy and a willingness to perform
  • Playful ease and enthusiasm

Healthy activation remains connected to the ventral system. This means that energy is available to you—or your system—without losing your sense of direction, connection, or self-awareness. You are energized, but not isolated.

Unhealthy manifestation (in cases of chronic activation):
  • Constant tension and inner restlessness
  • Irritability, impatience, low frustration tolerance
  • Functioning without real breaks
  • Difficulty relaxing or doing nothing

We speak of “getting stuck” when arousal remains dominant and a return to ventrally organized safety or restorative rest is no longer possible—even though there is no acute threat.

3. Withdrawal & Regeneration (dorsal vagal state)

The dorsal vagal state is perhaps the most misunderstood state. It reduces energy and activity and provides protection in situations where fight or flight is not (or no longer) possible. This state can feel like emptiness, exhaustion, or shutting down, and is often equated with burnout, depression, or collapse. In fact, however, it is also the foundation for our regeneration and integration.

Quality: Slowing down, withdrawal, reduction of energy

Healthy forms of expression:
  • Mindful Rest
  • Sleep
  • (Deep) relaxation
  • Regeneration and integration

Healthy withdrawal is temporary and embedded in the ventral system:
the system can withdraw without permanently losing access to relationships, orientation, or arousal. It serves the purpose of recovery and subsequently enables contact and activity once again.

Unhealthy manifestation (when withdrawal is no longer voluntary):
  • emotional numbness or inner emptiness
  • Withdrawal from relationships despite a desire for closeness
  • Feeling overwhelmed, even by minor demands
  • Lack of energy and motivation

A person is said to be stuck when they can no longer choose to withdraw and a return to activity or a relationship seems impossible—often as a last resort after periods of prolonged stress.

No position is wrong—what matters is integration and mobility

Even though it is often presented that way, the goal is not to spend as much time as possible in the ventral state (a state of sustained relaxation). Rather, the goal is for the nervous system to be able to switch flexibly between arousal, rest, and social orientation, while ensuring that sympathetic or dorsal states remain anchored in the ventral state. This ability is called regulatory competence—and it can be learned.

So the crucial question isn’t, “What state am I in?” but rather, “Can I move within it?”

So what does this have to do with coaching?

Coaching is about active and conscious change. And that change usually doesn’t fail because of a lack of will or knowledge.

Sure, sometimes we lack clarity about our goals. But often we know exactly what we want—and yet we still don’t make progress.

Working with a polyvagal approach means that in coaching, we don’t just ask about goals or desired changes, but also (repeatedly) check in on the state you’re in while you’re trying to achieve them.

Physical signals such as tension, withdrawal, restlessness, or exhaustion are an important part of our work together. They provide information that we often cannot access through pure rationality and reveal where protective mechanisms are active, where calm is needed—and from where a sense of safety can be re-experienced as the foundation for change.

Polyvagal-informed coaching is not a substitute for therapy, but offers a reflective, body-centered approach to self-awareness, scope for action, and regulation in everyday life.

Regulation is not the only level of change here—but it is often an underestimated one.

Safety doesn't mean "comfort zone"

A central tenet of polyvagal theory is that
change requires safety—not pressure. Safety is often confused with comfort. From

a polyvagal perspective, however, safety means something else: the ability to maintain connections—with oneself, with the environment, and with others—even under stress.

Especially in leadership roles, times of transition, or crises, this form of regulatory competence is often the decisive factor—it influences how we make decisions, how we communicate, and how we take on and fulfill our responsibilities.

The Polyvagal Theory in a Nutshell

  • The autonomic nervous system regulates our behavior faster than our conscious mind
  • All three states have necessary and healthy functions
  • Problems arise when one state becomes dominant and flexibility is lost
  • Change succeeds where there is a sense of security and change becomes possible
  • Coaching has a more lasting effect when the nervous system is involved

Since the polyvagal theory is frequently subject to criticism, I would like to emphasize the following point once again:
The polyvagal theory is a neurophysiological framework. For me, working in a polyvagal-informed way means using this model as a guide for self-regulation and relationships—as a helpful map, not as an absolute explanation of human experience.

So?

If you do a lot of thinking, reflecting, and analyzing, yet still find yourself stuck in the same places, it’s worth taking a closer look at how your nervous system regulates itself.

Polyvagal-informed coaching invites you not only to clarify your goals, but also to explore how your system organizes safety—and how greater flexibility can emerge.

Not as a quick fix.
But as structured, conscious work on self-awareness and freedom of action.
